This was a common theme we heard throughout several\u00a0talks\u00a0at the <a href=\"https:\/\/leaddev.com\/leaddev-new-york\" target=\"_blank\" rel=\"noreferrer noopener\">Lead Dev conference<\/a> where we just returned from.<\/p>\n\n\n\n<p>With over 500 tech leads in attendance, Lead Dev truly is\u00a0<em>the<\/em>\u00a0conference for engineering managers and leaders. We listened to great stories from companies like Shopify, Mailchimp, Dropbox, Squarespace, and Meetup. It was also great to see some familiar faces, like Julia Grace from Slack, who also spoke at the\u00a0SFELC conference\u00a0earlier this year.<\/p>\n\n\n\n<p>Of all the stories we heard that day, the one that resonated the most with us was from Nassim Kammah, Engineering Manager of\u00a0Mailchimp. He shared how \u201c<strong>remote-first teams work better<\/strong>\u201d, which hits close to home for us since our team is a hybrid of both remote and non-remote team members. See how <\/em><a href=\"https:\/\/arc.dev\/\">Arc<\/a><em> can help you:<\/em><\/p>\n\n\n\n<p><em>\u26a1\ufe0f Find developers, designers, marketers, and more<br>\u26a1\ufe0f Freelance or full-time remote + fully vetted<\/em><em><br>\u26a1\ufe0f Save up to 80% with global hires<\/em><\/p>\n\n\n\n<p><a href=\"https:\/\/arc.dev\"><strong>Hire top talent with Arc risk-free \u2192<\/strong><\/a><\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"remotes-%3D%3D-friction\">Remotes == Friction<\/h2>\n\n\n\n<p>Nassim shared how businesses essentially choose one of three options when it comes to working with remote employees (aka \u201cremotes\u201d):<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Give up on remote<\/li><li>Go all remote<\/li><li><a href=\"https:\/\/arc.dev\/developer-blog\/remote-collaboration\/\">Remote-first collaboration<\/a><\/li><\/ul>\n\n\n\n<p>He firmly believes that <a href=\"https:\/\/arc.dev\/developer-blog\/benefits-of-working-from-home\/\">remote-first teams are more productive<\/a>, and he addresses how teams can reduce the common obstacles when working with remotes, namely\u00a0<strong>meetings<\/strong>,\u00a0<strong>enabling deep work<\/strong>, and\u00a0<strong>maintaining common ground<\/strong>. For co-located teams, when you need to discuss something with another developer, it\u2019s easy to walk over to their desk and get that out of the way. Although this can be seen as a time-effective approach, Nassim asks, \u201cWhat if co-located teams are just hiding latent collaboration issues?\u201d<\/p>\n\n\n\n<p>In this scenario, what often happens is that there are \u201cno rules\u201d for who talks, in what order, and for how long. He says that the first person to talk usually gets the floor, and this caucus meeting style rewards those who \u201cjump in.\u201d This becomes a bigger issue if the team decides to hire remote team members, and these members may not be included in the spontaneous conversations, or find it hard to jump in and share their thoughts when they may be the only one who is remote.<\/p>\n\n\n\n<p>Nassim says that meetings should be inclusive. A better approach would be to designate a moderator who facilitates who speaks when and in what order. For teams with remote members like Mailchimp, their ground rule is that everyone should be dialed-in to the call (including co-located people, if any) and be able to see each attendee. This helps create a space in which everyone can really listen to each other, read each others\u2019 body language, and feel included.<\/p>\n\n\n\n<p class=\"has-johannes-bg-alt-1-background-color has-background\"><strong>Read More<\/strong>: <a href=\"https:\/\/arc.dev\/developer-blog\/remote-work-from-home-tips\/\">14 Essential Work From Home Tips for a Successful Remote Experience<\/a><\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"enabling-deep-work\">Enabling Deep Work<\/h3>\n\n\n\n<p>\u201cWe spend our time communicating about work.\u201d \u2014 Cal Newport<\/p>\n\n\n\n<p>Whether your team is co-located or not, this probably rings true, and is much more apparent if you have remote team members in different time zones. Nassim compares Slack conversations to conveyor belts that \u201croll on by with or without you,\u201d so each morning when someone checks Slack, they\u2019re probably wondering what messages are or aren\u2019t relevant to them. Similarly, throughout the week,\u00a0several hundred Slack messages\u00a0are sent (or even 1,000 a day for power users), which makes deep work difficult.<\/p>\n\n\n\n<p>The key is to really help developers reduce distractions so they can be more productive, and ultimately, happier. If you\u2019re an engineering manager, you really want to steer away from something like this:<\/p>\n\n\n\n<p>To do this, Nassim recommends implementing \u201cquiet hours.\u201d That is, a set time each day or week in which there should not be any conversations in Slack, aka a time that Slack can be&nbsp;<em>turned off<\/em>. Sometimes, important information gets overlooked because someone was out of the office or unintentionally glossed over. That\u2019s why it\u2019s important to optimize for maintaining common ground within your team.<\/p>\n\n\n\n<p>His approach to this includes installing the Reacji channeler app on Slack.
